The company’s policy does not restrict mental health days. Internal communication actively encourages employees to prioritise recovery.

Yet, leave requests quietly disappear.

This pattern is not anecdotal. According to a 2024 survey by Deloitte, nearly 62% of Indian professionals report avoiding time off during performance review periods, even when experiencing high stress. The reason is rarely policy. It is perception.

By the end of the review cycle, an employee who had earlier flagged burnout is described as “valuable, but currently under pressure.” The phrasing is measured. The implication, however, is clear enough to shape behaviour.

When an employee steps away during a critical period, the impact is immediate. Work is redistributed. Deadlines tighten. Managers prioritise continuity. In such environments, absence becomes more than a personal decision, it becomes a visible operational variable.

Employees adjust accordingly. The choice to take a mental health day is weighed not just against personal need, but against team dynamics and professional perception.

The tension lies not in what organisations say, but in what they measure. Managers are evaluated on delivery stability, responsiveness, and efficient resource utilisation. Disruptions during review periods like missed timelines, escalations, resource gaps, all draw scrutiny.

Even without explicitly discouraging leave, performance frameworks narrow the practical space in which wellbeing policies feel usable. Expectations are communicated through outcomes, not instructions.

Appraisal discussions extend beyond metrics. They shape promotion decisions, succession pipelines, and leadership perception. Professionals who remain consistently available during high-pressure periods are often described as “steady” and “dependable.” Those who step back, even briefly, risk being perceived as less reliable in critical moments. The message is subtle but persistent: endurance signals readiness.

The Silent Trade-Off Professionals Make

For mid-career professionals, the decision to defer wellbeing is rarely emotional. It is strategic. Performance ratings influence compensation, bonuses, and long-term mobility. Reputation during demanding phases shapes future opportunities.

Taking time off during a sensitive window introduces uncertainty. Delaying recovery protects professional positioning but at a cumulative cost. Over time, this trade-off becomes normalised. Stress is managed privately. Support systems remain underutilised. Silence, in many cases, becomes a form of career insurance.

Why Wellbeing Policies Struggle to Translate Into Practice

Over the past decade, large Indian organisations have invested significantly in wellbeing infrastructure offering counselling services, flexible work arrangements, and designated mental health days. The intent is clear. The access exists.

The gap emerges in alignment. As long as performance systems continue to reward uninterrupted output during critical cycles, employees will prioritise visibility over recovery. Cultural safety is shaped less by written policy and more by what is reinforced during appraisal conversations.

What Needs to Change Next

The next phase of workplace wellbeing in India is not about adding more benefits. It is about redesigning signals. Some organisations are beginning to experiment with:

  • Decoupling appraisal timelines from peak operational cycles
  • Normalising planned recovery periods post-delivery phases
  • Training managers to evaluate outcomes without penalising temporary absence

These shifts remain limited, but they point toward a broader structural change.

The Reality Beneath Stable Performance

Corporate India increasingly relies on knowledge workers as anchors of consistency and output. In such systems, endurance continues to carry implicit value. Until professional strength is separated from constant availability, especially during appraisal season, wellbeing policies will remain conditionally used.

Performance dashboards may reflect stability. Delivery may remain uninterrupted. But the cost does not disappear. It is deferred into postponed recovery, sustained fatigue, and pressure that rarely enters formal metrics.
